WordPress.com's managed tiers look cheap on paper, but the moment you need API-driven content workflows or EU-hosted infrastructure you control, the math flips. Payload CMS promises a modern, headless, TypeScript-native alternative, but 'open source and self-hosted' is not the same as 'free to operate'. This comparison prices both paths honestly, names the trade-offs we accept when we choose one over the other, and states plainly when WordPress remains the better choice.

WordPress is not dying, and Payload is not a drop-in replacement. Payload CMS is open source; the official pricing page returned no SaaS tiers or published hosting plans in the research dossier. That means you host iton your own infrastructure, a EU-region VPS, or a managed Node.js platform. The software is free; the cost is your DevOps time, your database (MongoDB or Postgres), your CDN, your backup strategy, and your compliance documentation. For a DACH Mittelstand buyer, that translates to either an internal engineering sprint or an agency build, both of which carry an hourly rate.

When WordPress.com Is the Better Choice
If your primary need is a traditional marketing website with visual page building (Elementor, Divi, Gutenberg blocks), an established SEO plugin ecosystem (Yoast, RankMath), and a non-technical editorial team that expects a familiar WYSIWYG interface, WordPress.com's Business plan at €25/month delivers faster than any headless build. You get managed hosting, automatic updates, included CDN, and a support contract, all without writing a line of infrastructure code.
WordPress also wins when your content model is page-and-post hierarchical rather than structured data with complex relationships. If 'blog + landing pages + contact form' describes 80% of your content strategy, Payload's TypeScript config and API-first posture are over-engineering. The 500-subscriber email automation included in the Business tier (via MailPoet) and the $200 ad credit bundle add immediate activation value that a headless CMS cannot match out of the box.
Finally, if your organisation lacks in-house DevOps or a retained development partner, the operational overhead of self-hosting Payload, database management, security patching, uptime monitoring, backup rotation, will cost more in lost sleep than the SaaS subscription saves in budget.
When Payload CMS Becomes the Correct Answer
Payload's design makes sense when your website is one of several content consumers in a broader digital ecosystem: a Next.js marketing site, a React-based customer portal, a mobile app, and an n8n automation pipeline all pulling from the same content API. WordPress can expose a REST API, but it was not architected for that use case, you are bolting an API onto a monolith. Your data processing agreement is with your hosting provider (choose one with ISO 27001 and DSGVO-ready terms), and your database never leaves the jurisdiction you specify. That simplicity has value in procurement: fewer vendor contracts, fewer data-transfer impact assessments, and a cleaner answer when your DPO asks 'where is the data?'
The trade-off is that you own the security posture. WordPress.com's managed service includes automatic patching, DDoS mitigation, and a security team monitoring for vulnerabilities. With Payload, you patch Node.js, you configure your firewall, you rotate your database credentials, and you write your own incident-response plan. For a Mittelstand team without a dedicated DevOps hire, that operational burden is a hidden cost that no pricing page discloses.
Total Cost of Ownership: The Build-Effort Variable
WordPress.com's appeal is time-to-launch: a non-technical user can deploy a functional site in hours using a pre-built theme and the block editor. Payload's appeal is architectural control, but that control has a price denominated in developer hours. A typical Payload implementation for a mid-sized enterprise site, custom content types, a Next.js frontend, authentication, search, and a staging environment, requires 40–60 hours of development effort. At the blueprint rate of €150/hour, that is €6,000–€9,000 upfront, before hosting or content migration.
Add hosting: a managed Node.js platform (Render, Railway, Heroku Europe) costs €20–€50/month for a production-grade instance; a self-managed VPS (Hetzner CX31) runs €10–€15/month but requires your own monitoring and backup scripting. Database hosting (MongoDB Atlas EU region or managed Postgres) adds another €10–€30/month depending on scale. CDN and asset storage (Cloudflare R2, Bunny CDN) add €5–€15/month. Total recurring cost: €45–€110/month, plus your internal maintenance time.
Compare that to WordPress.com Business at €25/month with zero build effort and included hosting, CDN, and support. The break-even question is whether the €6,000–€9,000 build investment and the €20–€85/month operational premium buy you something WordPress cannot deliver, API flexibility, data sovereignty, or a content model that WordPress's post-and-page paradigm cannot express. If the answer is no, the business case for Payload collapses.
Blck Alpaca's Take
We run our own n8n automation pipelines in-house, and those pipelines pull content from APIs, not WordPress admin panels. For that use case, Payload is the architecture we would choose if we were building a content hub today, because it was designed for programmatic access and we prefer owning the infrastructure over renting convenience. But we would only recommend Payload to a DACH client if three conditions hold: (1) they have an in-house or retained developer who can maintain a Node.js application, (2) their content model genuinely requires relational complexity or multi-channel distribution, and (3) their procurement or legal team has flagged data sovereignty as a requirement, not a preference.
For everyone else, marketing teams launching a campaign site, SMEs replacing a legacy WordPress install, agencies building client sites on a fixed budget, self-hosted WordPress (not WordPress.com, but WordPress.org on a EU VPS) remains the boring, correct answer. You get the plugin ecosystem, the visual editing experience, the talent pool, and the operational simplicity, and you can still choose your hosting provider and data region. The trade-off we accept: WordPress is not API-native, and if your content strategy evolves toward headless or omnichannel, you will replatform later. That is a known cost, and we price it into the decision.
The one thing we would advise against: choosing Payload because 'headless is modern' without a concrete use case for the API or the operational capacity to run it. Modern architecture that nobody maintains is worse than boring architecture that works.
Decision Lens: Scoring the Trade-Offs
Evaluate both options against these criteria, weighted for DACH Mittelstand priorities:
- Data sovereignty / DSGVO fit: Payload (self-hosted EU) scores higher; WordPress.com requires enterprise-tier guarantees or self-hosting to match.
- Automation depth vs lock-in: Payload's API-first design integrates cleanly with n8n, Zapier, or custom scripts; WordPress requires plugins or custom endpoints.
- Total cost including build effort: WordPress.com wins on speed-to-launch and low upfront cost; Payload wins on long-term flexibility if you can absorb the build investment.
- Mittelstand fit: WordPress fits teams without dedicated DevOps; Payload fits teams with technical capacity and a multi-channel content strategy.
If data sovereignty and API-native architecture are non-negotiable, and you have the technical capacity, Payload is the correct choice. If speed, simplicity, and a proven ecosystem matter more, WordPress, self-hosted on EU infrastructure, remains the pragmatic default.
